AI vs. Human: A Framework for Deciding What to Automate
Not everything should be automated. Here's a practical decision framework for identifying which tasks benefit most from AI — and which still need the human touch.
The biggest mistake businesses make with AI isn't automating too little — it's automating the wrong things. A clear framework for deciding what to automate saves time, money, and frustration.
The Automation Decision Matrix
Evaluate each task across two dimensions: Repeatability (how standardized is the task?) and Judgment (how much human judgment is required?).
High Repeatability + Low Judgment = Automate immediately. Examples: data entry, report formatting, email sorting, invoice processing. These are the low-hanging fruit where AI delivers immediate ROI.
High Repeatability + High Judgment = Augment with AI. Examples: lead qualification, content creation, contract review. AI handles the mechanical work; humans make the final decisions.
Low Repeatability + Low Judgment = Automate selectively. Examples: one-time data migrations, ad-hoc calculations. AI can help, but the setup cost may not justify the savings.
Low Repeatability + High Judgment = Keep human. Examples: strategic planning, relationship building, crisis management, creative direction. These tasks require context, empathy, and adaptability that AI can't replicate.
The 10x Rule
Only automate tasks where AI is at least 10x faster or cheaper than the human alternative. Marginal improvements aren't worth the implementation effort and risk.
Start Small, Scale Fast
Pick one task from the "Automate immediately" quadrant. Implement it. Measure the results. Then expand to the next task. This iterative approach builds confidence and organizational buy-in.
The Human Premium
As AI handles more routine work, human skills become more valuable, not less. The ability to think strategically, build relationships, and exercise judgment is increasingly rare and increasingly important.
